Build a system to support your goals - and your team’s - all year long

Leaders have a lot of goals that they need to keep an eye on throughout the year. There's company-wide goals, department goals, team goals, not to mention your own goals and the goals for each member on your team.
DO IT NOW: Gather your goals you want to focus on this year, put them all in one place, and choose one to focus on today
1.Making your goals more successful this year
Questions to check that your goals follow the SMART framework:
Specific
What does success look like?
Measurable
How will we measure it?
Achievable
Is this realistic?
Relevant
Will this have a high impact on our short or long term?
Time-bound
By when will this be completed?
DO IT NOW: Check that your goals are as SMART as possible
2. Create structure for your goals
For your own goals:
What are the key milestones or steps along the way? (don’t worry about timing yet)
What support will you need along the way?
Who else is involved?
What do you need to learn?
What tools do you need?
For your team member's goals:
What are the key milestones or steps along the way? (don’t worry about timing yet)
Brainstorm the ‘how’ with them, as needed
Newer employees will need more support and have more questions
Don’t just tell them exactly what to do (micromanage), empower them to make decisions
DO IT NOW: set time for 5 minutes and begin to map out what resources you need for this goal - what are the key steps, who else is involved, what do you need to learn, what tools will you need?
3. Build a system to hold yourself and others accountable
Some of my favorite systems:
Weekly priorities (Monday)
Weekly wins (Friday)
Monthly reflections or status checks
Quarterly development conversations
Quarterly milestone adjustments
For your own goals:
How to estimate your timeline:
What other commitments do you also have that will impact your timeline?
When are we expected to achieve key milestones?
How to stay accountable:
How and when will we measure progress?
How will we remember the milestones?
How will we know if we’re off track?
What kind of support may I need if we get off track?
For your team members' goals:
Set checkpoints and milestones together:
How to prioritize this with other projects?
When are we expected to achieve key milestones?
How do they want to be held accountable:
How often are we checking in?
When should they come to you otherwise?
What kind of support may they need if they get off track?
How will we celebrate?
DO IT NOW: Add these systems to your calendar, reminders, meeting agendas, etc.
Don’t forget to provide feedback when evaluating these goals throughout the year with your team.
